GENTEC: from strategy to a team that builds its own tools.

GENTEC makes cogeneration units in Brno. In six months it moved from scattered AI experiments to one tool, clear rules and a named owner. Five weeks after its first workshop, the sales team had built its own tender-preparation system in Claude, and now uses it together.

What GENTEC does

A cogeneration unit produces electricity and heat from a single fuel. GENTEC develops and builds them in Brno for natural gas, biogas, LPG, hydrogen and other fuels. It supplies heating plants, industry and biogas stations across several European markets, and services them around the clock.

The starting point: experiments without rules

GENTEC had mature production processes and a solid Microsoft 365 and ERP backbone. What it lacked was a shared way of using AI: rules, an owner, an approved tool and training. Meanwhile, individual experiments with consumer AI tools were spreading. Data sat across the ERP, SharePoint, Outlook and messaging apps, leadership spent a large share of the day in e-mail, and tasks agreed in meetings were routinely lost.

What we did together

  1. 17 April 2026
    Strategy

    Strategic meeting with leadership

The managing director, COO, production planning, service and marketing were in the room. The output was not minutes but a 90-day working framework: an honest diagnosis, priorities, named owners, a roadmap and the measures that would show progress. It produced nine priority processes and three decisions: one approved tool, a dedicated AI owner, and an AI traffic-light policy with security rules before anything is connected to company systems.

  2. After the meeting
    Rules

    One model and clear rules

GENTEC chose Claude as its single approved AI assistant on top of Microsoft 365, with Outlook and SharePoint planned as the first connections. The rules came first: green, orange and red define what AI may do by itself, what it may only propose for approval and what stays a human decision. Clear lists set out which data may go into the tool and which may not.

  3. New role
    AI owner

An AI owner with the mandate to say no

GENTEC created a new, dedicated role separate from IT. The AI owner links IT and management, holds the description of how AI works in the company and explains it to people. Together we are preparing a governance framework: licences, data flows, data classification, connectors, incidents, roles and an AI systems register.

  4. 11 Sept 2026
    Workshop

    Analysts and IT

Work on the team’s own documents and tasks, not on generic examples.

  5. 17 Sept 2026
    Workshop

First day with the whole Czech sales team

People set up Claude for their own roles and connected it to Microsoft Office. They learned how to brief it so the result matches what a salesperson needs, how to analyse tender documentation and contracts, and what belongs in the tool from a security perspective. They also adopted voice dictation and mapped the core sales processes to see where agents make sense.

  6. 15 Oct 2026
    Workshop

    Second day with sales

Agents for repeated work and role-by-role shadowing, so the skills carry over into daily practice.

  7. By 20 Oct 2026
    GENTEC alone

The sales team built its own system

About five weeks after the first workshop it was ready, built by the team itself in Claude, and the team now uses it together. This is what the programme aims for: not a tool delivered to a team, but a team that can build its own.

What GENTEC built itself

A complete tender-preparation system in Claude. It includes a configurator that takes the salesperson through the whole quotation.

  1. Unit selectionFrom the technical data sheets, with output, fuel and design.
  2. CustomerDetails are pulled from the Czech business registry.
  3. Quotation itemsStandard items are pre-filled, options are switched on as needed.
  4. Commercial termsSet directly in the configurator.
  5. CRM numberQuotation numbering follows the CRM.
  6. Finished outputWord and PDF with attachments, such as the data sheet.

In their words

The training was very valuable. The practical examples helped us apply new methods in our processes straight away.
Václav KleinManaging Director, GENTEC

Quote translated from Czech.

Why it moved so fast

  • Workshops ran department by department, on GENTEC’s own documents.
  • The trainer stayed at the work and corrected it, rather than lecturing.
  • Rules, tool and owner were in place before anyone started building.

How the flipped classroom works

What’s next

With the rules, the owner and the first skills in place, GENTEC and ENTER are preparing agent projects over GENTEC’s own data. A skills programme for further departments is planned to follow the workshops.
